Search traffic used to be a decent proxy for interest. That era is closing. When AI summaries answer the question on the results page, the click never happens, even when your brand is cited in the answer. Seer Interactive’s 2025 analysis put organic click-through rates at 0.64% on queries with AI summaries, compared to 1.41% on queries without them. Paid results fared worse, dropping from 21.27% to 9.87%.
Visibility and visits no longer move together.
If your board still reviews inbound performance through sessions, MQLs, and form fills, you’re measuring a weaker and weaker signal. The harder question, and the one sales leaders have been asking for years, is whether inbound created pipeline that moved through stages and closed. That’s the measure that survives an AI-disrupted search environment.
Traffic stopped predicting demand
Organic traffic earned its place as a proxy because, historically, a visit was a reasonable step toward a lead. Buyers clicked because they needed more information than the snippet provided. Now the snippet is the information, generated on the fly, summarizing the top results and often quoting them.
HubSpot’s 2026 reporting confirms what most in-house marketing managers have felt for 12 months: many teams see unstable or declining search traffic even as they continue investing in content. The pattern isn’t about content quality. It’s about where the buyer’s research occurs. More of it happens inside the search experience itself, or inside private LLM chats your analytics cannot see.
A site visit also tells you almost nothing about purchase readiness. GA4 counts a student and a procurement lead the same way. Without evaluation-stage signals (pricing views, comparison activity, demo requests, declared intent), traffic numbers don’t help a sales leader plan capacity or forecast a quarter. They just describe attention.
This is where most agency reporting falls apart. Traffic charts keep pointing up and to the right while pipeline stays flat, and the marketing manager has to explain the disconnect to a CFO who already stopped trusting the dashboard.
MQLs were always a fragile handoff

The MQL was a compromise. It gave marketing a number to report and sales a queue to work. The math never really worked. Across most industries, only 10 to 20% of MQLs become sales-qualified leads (HubSpot). That means 80 to 90% of leads your marketing team celebrates each month get rejected downstream.
Form submissions have the same problem in a different costume. A guide download is a topic interest. It’s not a buying signal. When inbound systems route topic interest as if it were buying intent, sales absorbs the cost: screening calls that go nowhere, requalification work, and slower response to leads that were actually ready.
Refine Labs has published comparisons showing that form submissions tied to declared buying intent convert to qualified opportunities at rates closer to 30 to 40%, several times higher than standard MQL-to-SQL conversion. The difference is not channel volume. It’s the qualification logic. Lead scoring built without direct sales input screens for behavior, not readiness, and sales teams can tell the difference inside of two calls.
Most agencies get this wrong because selling MQL volume is easier than selling accepted opportunities. Volume looks like progress. Acceptance looks like scrutiny.
Sales capacity is the constraint everyone ignores
Salesforce’s State of Sales research puts sales professionals at roughly 40% of their time on actual selling. The rest goes to admin, follow-up, and internal coordination. Fifty-seven percent of reps say buyers are delaying decisions more than in the past. Cycles are longer, buying groups are larger, and screening time has real cost.
Under these conditions, a 15% MQL-to-SQL rate isn’t a minor inefficiency. It’s a tax on the team closing the revenue. Every unqualified lead in the queue is a qualified one that waited.
This is why sales leaders quietly stop trusting inbound reports. Not because marketing isn’t working. Because the measures marketing reports don’t connect to anything they can plan around.
Pipeline is the measure that holds up

Sales leaders plan capacity, forecasts, and hiring against pipeline quality and pipeline movement. For inbound measurement to be useful at the executive level, it has to follow the same logic. Refine Labs recommends a short list of measures tied directly to inbound activity:
- Inbound-sourced pipeline value
- Sales acceptance rate
- Stage progression speed
- Time to close
These aren’t new metrics. They’re the ones your sales team already reports every Monday. The shift is connecting inbound output to them, instead of running a parallel reporting system based on clicks and conversions.
Sales acceptance is the first trust metric. It’s the point at which a lead clears shared qualification rules and enters the pipeline. When marketing and sales agree on acceptance criteria in advance, attribution arguments largely go away. Only accepted opportunities get counted, and both teams are looking at the same number.
Low acceptance rates tell you something specific: intent screening is weak, or routing rules are off. High acceptance rates mean inbound output matches sales requirements. Either way, you get a diagnostic, not a debate.
Declared intent beats inferred intent
Gartner research shows about 75% of B2B buyers prefer to research independently during early stages, contacting vendors only after they’ve defined requirements internally. That’s most of the buying process happening with no vendor visibility. Inferred intent (scoring based on clicks and content downloads) has to guess what’s going on during that window, and it guesses poorly.
Declared intent is what buyers tell you directly. Why they engaged. What they’re evaluating. When they need to decide. Refine Labs’ analysis across 620 declared-intent responses and $21.5M in revenue found that software-based attribution captured only part of what buyers named as influential. The dashboards were assigning credit to channels buyers didn’t even remember, and missing the channels that actually moved them.
Ask buyers what influenced them. Then weight your attribution model to match. This is unglamorous work (a short question on the demo request form does most of it) and it outperforms multi-touch attribution models that cost six figures a year.

Where 321 Web Marketing focuses

What to change this quarter
Run three checks before your next QBR.
First, pull your MQL-to-SQL conversion rate for the last four quarters. If it’s below 20%, your qualification logic is the problem, not your traffic. Raising the bar on what counts as an MQL will reduce lead volume and improve acceptance rates at the same time.
Second, sit in on five sales discovery calls and ask reps to note what buyers say influenced them. Compare those notes to your attribution dashboard. If the lists don’t overlap, your attribution is measuring the wrong events.
Third, add one question to your primary conversion form: “What prompted you to reach out today?” The answers become your declared-intent data set. Within a quarter you’ll have enough to route high-intent submissions differently from research-stage submissions.
None of this requires new software. It requires shared definitions between marketing and sales, and the willingness to report inbound in pipeline terms even when the pipeline number is smaller than the MQL number used to be. That trade is worth making.
