Your sales leader pulls up the attribution dashboard, scans it for maybe eight seconds, and moves on. The pipeline review continues without it. This happens in most mid-market B2B organizations, and the marketing team usually interprets it as sales being difficult or stuck in old habits.
It’s not that. Sales has a reason.
The attribution report describes a version of the buying process that does not match what reps hear every day on discovery calls. When a rep asks a prospect how they found the company, the answer rarely matches what the dashboard says. After enough of those conversations, the dashboard stops being a source of truth and becomes background noise.
The distance between clicks and deals

Marketing teams measure what their tools record. Sales teams measure what closes. Those have never been the same thing, but the gap used to be small enough to ignore. It isn’t anymore.
Refine Labs ran a direct comparison between software-based attribution and buyer-reported influence across 620 declared-intent responses tied to $21.5M in revenue. The attribution tools captured only part of what buyers named as influential in their decisions. Dashboards assigned credit to channels buyers did not remember, and missed channels buyers called out by name. If you’re a VP of Sales looking at a report that contradicts what you heard on twelve closed-won calls last quarter, you stop trusting the report. That’s not stubbornness. That’s pattern recognition.
HubSpot’s benchmark data tells the same story from a different angle: only 10 to 20 percent of MQLs become sales-qualified leads across most industries. Which means 80 to 90 percent of what marketing labels as qualified does not clear the first sales screening. Sales teams absorb that review work themselves, and they absorb the opinion that marketing’s qualification rules are disconnected from reality.
Gaps in software-based attribution
Most inbound reporting still runs on first-touch or last-touch logic. The earliest recorded interaction gets credit, or the final one before conversion does. Both models assume buyers move through a clean funnel that the marketing stack can observe end to end. Neither assumption holds up in B2B.
B2B purchases involve buying groups. Gartner’s research places around 75 percent of B2B buyers in the independent-research phase for most of the decision process, and they typically contact vendors only after requirements are defined internally. By the time a form fill happens, the buyer has already read reviews, watched a competitor’s webinar, asked a peer on Slack, and scanned a pricing page twice in incognito mode. The attribution system sees the form fill. It does not see the six weeks that came before.
Then there’s the search layer. Seer Interactive found that when AI summaries appear in search results, organic click-through rates average 0.64 percent, compared with 1.41 percent for similar queries without them. Paid results followed the same pattern, dropping from 21.27 percent to 9.87 percent when AI summaries were present. Brands still appear in front of buyers. Those appearances just stop producing the click events attribution systems depend on. The influence is real. The data is not.
A channel can shape awareness, shortlist consideration, and evaluation without generating a single tracked session. Your attribution model records silence. Your sales team hears the channel named on discovery calls. Guess who gets believed.

What sales sees that marketing doesn’t
Sales reps talk to buyers. That sounds obvious, but it matters because the information they collect is qualitative, specific, and recent. A rep knows a deal closed because a CFO read a specific case study, forwarded it to the CEO, and asked the sales team to walk through the numbers. The attribution system, meanwhile, credits a paid search ad clicked nine months earlier by an intern doing initial research.
This disconnect shows up most visibly in three places:
- Lead source fields in the CRM that reps overwrite because the auto-populated value is wrong
- Win/loss reviews where buyers cite channels not captured in the MarTech stack
- Forecast meetings where marketing-sourced pipeline numbers get quietly discounted before they roll up
Refine Labs’ distinction between inferred intent (clicks and scoring rules) and declared intent (what buyers say directly when asked) matters here. Inferred intent drives most attribution dashboards. Declared intent drives most actual deals. Sales lives in the declared column. Marketing reports from the inferred column. Both teams think they’re looking at the same customer. They’re not.
Pipeline-based measurement, not activity reporting

The fix isn’t a better attribution tool. More tools will not resolve a definitional problem. The fix is measuring inbound the way sales already measures the business.
Refine Labs recommends a short list of pipeline-linked measures: inbound-sourced pipeline value, sales acceptance rate, stage progression speed, and time to close. These map to what sales leaders already review each quarter. How much pipeline did inbound create, how much did sales accept, how quickly did opportunities advance, how many deals closed. When marketing reports against those four numbers, the conversation changes immediately. Suddenly marketing and sales are reading the same book.
Sales acceptance is the anchor. An inbound lead that sales formally accepts into the pipeline is one that met agreed criteria for outreach readiness. Both teams signed off on those criteria in advance. Low acceptance rates point to a qualification problem marketing can fix. High acceptance rates give marketing credibility that no dashboard can manufacture.
Salesforce’s State of Sales (7th edition) documented one organization where automated agents followed up on more than 130,000 inbound leads over four months and created 3,200 opportunities that had received no prior sales follow-up. That’s a useful data point, but the more interesting part is what it implies about the baseline. Most inbound systems are already producing more signal than sales can process, and most of that signal is being filtered by rules sales doesn’t trust. Acceptance criteria solve for that.
A practical note from the client work we do at 321: the first thing we check on a new engagement is whether the CRM’s lead source field and the marketing automation platform‘s attribution fields agree on the last 90 days of closed-won deals. They almost never do. Reconciling those two sources, then rebuilding reporting around sales-accepted pipeline rather than MQL counts, is usually the highest-leverage thirty days of work available. It’s also the least glamorous. Most agencies skip it because it does not produce a deliverable anyone wants to screenshot.

Starting the repair
If your sales team ignores the attribution dashboard, the first move is not a new tool. It’s a shared definition of a qualified opportunity, written down, agreed to by both leaders, and applied to the next 60 days of inbound leads. Then rebuild reporting from acceptance forward. Traffic and MQL dashboards can still exist. They just stop being the headline number.
